Your Cold Email to the New Lima Plant Never Actually Arrived

Most industrial distributors assume their cold email is being ignored. Often it never arrived at all. Here is the fix, and how to keep the list fed without anyone touching a CSV.

Ohio Logistics is putting up a 100,000 square foot facility in Lima, with occupancy expected in the first half of 2027 and a second building planned behind it. Whoever fills that space will buy fasteners, cutting fluid, gloves, hose, and safety stock from somebody. If you run an industrial supply house in Allen County, that is a live account. The question is whether you get in front of it before a national with a Toledo rep does.

Cold email is the cheapest way to do that. It is also the thing that quietly stopped working for a lot of small distributors over the last two years, and most of them think the problem is their pitch.

It is not being ignored. It is being rejected.

Since February 2024, Google has required senders pushing more than 5,000 messages a day to Gmail accounts to have SPF, DKIM, and DMARC configured on the sending domain, along with valid reverse DNS and a TLS connection. Microsoft went further. On May 5, 2025, Outlook.com began flatly rejecting mail from high volume domains that fail those checks, bouncing it with a 550 5.7.515 access denied notice saying the sending domain does not meet the required authentication level.

That distinction matters more than it sounds. A spam filter puts your message in a folder the buyer might still check. A 550 rejection means the message never existed. No open, no reply, no bounce anybody reads. Your rep concludes the plant is not interested and moves on to the next name.

Most small distributors we look at have a half configured SPF record, DKIM never switched on, and no DMARC record at all, because DNS was set up once by whoever built the website in 2016 and nobody has touched it since. Repairing that is a job measured in hours, not a project. After that the mailboxes have to be warmed, sent slowly and replied to, so the providers learn the domain belongs to a real business and not a burner.

Then somebody has to keep the list fed

Here is where it actually dies. Deliverability gets fixed, the first campaign goes out, it works, and then the counter gets busy. Nobody exports the new records from the licensed database. Nobody uploads the CSV. Six weeks later the sequence is still emailing the same 340 contacts it started with, and half of them have already bought from someone else.

That export and upload step is the entire failure point, and it is the part that should never involve a person. Three pieces make it stop failing:

  • DNS and mailbox configuration repaired across every domain you send from
  • Your remaining mailboxes warmed to full sending capacity
  • Your licensed employer database piped straight into your email platform, so new records enroll themselves

Build this campaign first

Pick the trigger that matches how you actually win business: a facility that just opened, expanded, or added headcount inside your delivery radius. New plants and newly hired maintenance managers buy off a blank slate. Settled ones do not.

Set the filter in your licensed database to employers in your product categories within, say, 60 miles of Lima, added or updated in the last 30 days. Those records flow into the platform on their own and enroll in a short sequence. The first email is two sentences: you are twenty minutes away, you stock these three things on the shelf, and you can have them at their dock this afternoon. No brochure. No deck. No line about being a trusted partner since 1974.

This works in distribution specifically because your advantage is local and physical. You have the item today. The national has a truck coming Thursday. That is a very short email, and it does not need a salesperson to compose it each time. It needs to land in an inbox, and it needs the list to refill itself while the counter is slammed.

Check yours before you spend another dollar on outreach. Send one message from your outbound domain to a Gmail address and an Outlook address, then open the raw headers and read the SPF, DKIM, and DMARC results. If any of them say fail or none, you do not have a cold email problem. You have a DNS problem, and it is fixable this week.
